Case Study 01 · Meeting Cadence Audit · Logistics company, 85 staff
Challenge
The operations team was spending an estimated 40% of its week in recurring meetings. Several senior managers had raised the issue informally, but there was no structured way to assess it or make a case for change. Middle management was reluctant to reduce meetings without clear data.
What We Did
We inventoried 34 recurring meetings, attended 8 of them over two weeks, and reviewed agenda and note quality across a representative sample. The audit identified 11 meetings with overlapping purpose, 6 with no clear owner, and 3 with attendance lists significantly wider than necessary for the decisions being made.
Outcome
Leadership adopted 7 of the 12 structural suggestions in the report. Within six weeks, meeting count had reduced from 34 to 26 recurring slots. Three managers reported a noticeable improvement in available focus time. The client noted the report gave their internal discussion a neutral basis it had previously lacked.
Case Study 02 · Documentation System Design · Professional services, 55 staff
Challenge
Onboarding new staff was taking 8 to 10 weeks, primarily because there was no central documentation. New hires relied on asking colleagues. Procedures existed in people's heads or in personal files. Two long-serving team members had recently left, taking significant institutional knowledge with them.
What We Did
We scoped a documentation system across four sessions, designed a folder taxonomy for their SharePoint environment, and produced a set of 14 templates covering procedures, reference guides, and onboarding checklists. A half-day working session with eight team members started the population process.
Outcome
By close of engagement, 22 documents had been drafted within the new system. Onboarding time for subsequent hires reduced to approximately 5 weeks. The operations manager noted that having a shared system shifted the default from "ask someone" to "check the system first," which reduced interruptions noticeably.
Case Study 03 · Leadership Cadence Design · Family business, leadership group of 6
Challenge
A founder-led business had recently appointed two non-family directors to a leadership group of six. There was no shared understanding of how the group would operate — who reviewed what, when, how decisions were escalated versus made collectively. Early tensions were beginning to affect the group's effectiveness.
What We Did
We ran four facilitated sessions over two months and conducted individual reflection interviews with each of the six members. Sessions explored how each person understood their role in the group, what they needed from the structure, and what they believed was currently missing. We produced a draft cadence document after session three for group review.
Outcome
The final cadence document was adopted by the group with minor amendments. Six months on, the leadership group had maintained the agreed meeting rhythm and the founder reported that the group's working dynamic had become considerably more functional. One of the external directors described it as having given the group "a shared language about how we work."
